As the pressure to demonstrate AI ROI intensifies, leaders are confronted with a friction: the workforce. Why invest in the messy, expensive challenge of human transformation when it feels faster to simply upgrade the stack? That calculation is seductive, but dangerous. It tempts organisations to prioritise model parameters over human capability, ignoring the reality that the defining advantage of the next decade won’t be the AI you buy, but the fluency with which your employees wield it.

There is a paradox in boardrooms right now: the ROI Gap. On paper, most organisations have deployed generative AI somewhere. Early surveys and internal reviews suggest that for many companies, these investments remain a cost centre, failing to move the needle on revenue or efficiency in any meaningful way.

The instinct is to blame the technology – the model isn’t smart enough, the context window isn’t large enough, the latency is too high. But step back and ask a different question: how much have you spent on upgrading your tech stack, and how much have you invested in upgrading your people? We’re handing a powerful new engine to a workforce that hasn’t been taught to drive, then wondering why the car is stalled in the driveway.

The Fear Factor and the Leadership Vacuum

On one side, there’s fear. Many employees believe AI is coming for their jobs or their salaries. When a human feels threatened by a tool, they don’t optimise it; they undermine it, or at the very least, they avoid it. On the other side, those who do use AI quietly admit that it makes their lives easier.

Most employees are operating in an enablement vacuum. They want to use AI, but they’re scared of making a mistake. They worry about hallucinated data, leaking IP, or looking incompetent. They’re waiting for permission and a roadmap, but leadership is silent.

This is a failure of management, not technology. When leaders fail to provide explicit guidance – including which roles will be augmented and how – they create a culture of hesitation. The lawyer who could be using AI to summarise case law in seconds is instead doing it manually, not because they prefer the drudgery, but because they don’t know if they’re allowed to use the tool, or whether using it effectively will eventually make them obsolete.

The Upskilling Imperative: Learning in the Flow of Work

The solution is not to fire your workforce and hire a legion of prompt engineers. It’s to make your current workforce AI-fluent.

Your existing employees possess something no external expert can replicate: deep institutional context. They know your business logic, your process bottlenecks, the unwritten rules of your industry. Empowering them to experiment in a controlled environment builds the confidence and capability that drives real ROI – more than parachuting in a generic expert who knows the model but not the mission.

That means we need to stop treating AI training as just another computer-based module. The tools evolve too fast for static learning. The focus has to shift to embedded learning.

When you select AI infrastructure, prioritise systems that have training woven into the interface. The tool itself should be the teacher. If you’re deploying an enterprise LLM, does it have a “playground” mode where employees can experiment safely? Does your coding assistant explain its suggestions so junior engineers actually learn, rather than copy-paste?

Across the organisation, we need to build three specific competencies – not just for data scientists, but for everyone:

AI literacy
The ability to understand the texture of the technology: that a generative model is a probability engine, not a truth engine, and to distinguish between tools that create content and tools that classify risk.

Prompting as communication
Prompting isn’t coding; it’s the skill of giving clear, context-rich instructions. Technical teams can support this with architectures like retrieval-augmented generation to ground prompts in company data, but every end-user needs to know how to “talk” to that system in plain language.

Critical evaluation and judgement
As AI generates more output, the human becomes the editor-in-chief. The ability to spot a hallucination, recognise bias, and apply domain expertise to validate an insight is now more valuable than the ability to generate the insight in the first place.

The Guardrails: Governance as a Growth Enabler

A lack of a clear usage policy is one of the biggest inhibitors to adoption. If you want your team to innovate, you must define the boundaries of the playground. That means establishing a data privacy mandate that is non-negotiable: confidential, proprietary, and client data must never be exposed to an unapproved public model.

The technical risks are real, from attempts to reconstruct training data from model outputs to simple privacy breaches through careless prompt sharing. But the answer isn’t a blanket ban; it’s technical precision.

One practical route is a tiered approach to tools and tasks:

  • High-risk tasks (e.g. contract analysis with client data): private models on dedicated infrastructure.

  • Medium-risk tasks (e.g. internal research summaries): paid enterprise licences with clear “no-training” clauses.

  • Low-risk tasks (e.g. brainstorming, drafting): monitored public tools with tight usage guidelines.

The Human Advantage

The most valuable asset in your company remains the human brain – the context, empathy, creativity and ethical judgement that no model can replicate. But that brain needs to be upskilled and supported, not left to navigate this shift alone.

The distance between AI-ready and AI-blind organisatizons is widening. Your competitors are already training their workforce. The question isn’t whether you should start, but why you haven’t already.

For leaders, a quick test: 

  • Can employees name one AI tool they’re authorised to use and one they’re not? 

  • Has anyone received training on AI in the last 90 days? 

  • Is there a written, plain-English policy on what data can and cannot be fed into AI tools?

If the answer to any of these is “no”, you don’t just have a technology problem. You have an enablement problem and that’s the one only leadership can solve.
